Case Study: Smart Retrofit of 120 Apartments, Local-First
The client required that nothing in the rooms stop working when the WAN drops, which pushed the architecture from cloud to local edge.
Local-first was non-negotiable
- Architecture: one edge host per floor running Home Assistant, room devices on Zigbee and Bluetooth, with the gateway only for remote access and configuration;
- Network: guest Wi-Fi separated from the device network on its own VLAN so tenant devices can’t disturb the control path;
- Results: in outage tests all local automations kept running, and complaints concentrated on the network, not the control system.
Make offline-capable operation an acceptance criterion and demonstrate it live — it’s the point property owners weigh most.
